The Problem
The California Cadet Corps is a state-funded leadership program that has been running for over 110 years. It reaches more than 7,000 cadets at over 100 California schools, and it was being administered on disconnected spreadsheets, a decade-old Drupal site, a Moodle install, and a pair of aging Linode servers nobody wanted to touch. Rosters were maintained by hand. Every summer at encampment, staff burned hundreds of hours rebuilding the same processes from scratch, and the institutional knowledge walked out the door with departing personnel each year.
The Solution
It started with one summer. We built a suite of automated spreadsheets for the annual encampment, and when the use case outgrew what spreadsheets could do we met with stakeholders across every staff section, rapidly iterated, and shipped a full web-based staff management platform covering the entire military staff structure: S-1 through S-8, plus the Command Suite, Inspector General, and a delegated My Unit flow. Kickoff to production took two weeks. That platform is summercamp.cacadets.org, and it runs encampment today.
Encampment proved the model. The far bigger problem was the other eleven months, and that is a separate and considerably larger build. hq.cacadets.org is the year-round administration platform for every unit in the program, used at every echelon of command from a school battalion to State HQ. Rosters and 201 files, attendance, promotions, orders, property accountability, awards, and the monthly Strength & Activities Report all live in one place, rolling up automatically instead of being retyped at each level.
Around HQ we consolidated the rest of the sprawl: a legacy Drupal site, a Moodle LMS, a promotion-testing system, a Wix storefront, and two servers of loose subdomains are all gone, replaced by 17 connected sites on one shared identity and data backbone with single sign-on. We built the supporting machinery too, including our own performance monitoring, an autonomous QA platform, an audited credential vault, and the AI agent pipeline that builds and maintains the whole family.
We also shipped start.cacadets.org, a first-year cadet starter guide built by the cadets themselves using the same AI agent development techniques. Tagged “Code written by Cadets, for Cadets,” it reflects our investment in Career and Technical Education and in the next generation of software developers.
